Money Trees

MJ DeMarco (The Millionaire Fastlane) identifies five wealth-generating systems:

  1. Rental systems — own an asset, rent it repeatedly (real estate, licensing, royalties)
  2. Software systems — code does the work (apps, automation, AI tools)
  3. Content systems — create once, sell many times (courses, templates, newsletters)
  4. Distribution systems — control how products reach people (audiences, email lists, marketplaces)
  5. Human resource systems — other people perform work (agencies, teams, contractors)

A solo business deliberately plants trees 2–4 and refuses tree 5. The operator manages leverage instead of people. Tree 1 (rental/real estate) is the graduation target — once the high-margin machine prints profit, that profit funds assets that pay you to own them.

  7. Evergreen funnels — intent-based automation that guides visitors to the right offer whether the founder is at the desk or not. The highest-ROI lever but perpetually work-in-progress.

Audience Ownership

The critical infrastructure distinction is owned vs. rented audience. Social media followers are rented — platform suspensions, algorithm changes, or account bans can vaporize reach overnight. An email list is owned infrastructure: no intermediary can revoke access.

The conversion path is: organic content → free lead magnet → email subscriber → daily nurture → purchase. This is the distribution layer that makes the content and product layers monetizable.

McKeeve adds a sobering timeline to any distribution strategy: expect at least one to two years before meaningful results from bootstrapped distribution, regardless of channel. The modern setup is a content engine on a cron (articles built to current Google and AI-search standards), a self-improving loop via Search Console review, and systematized backlink outreach. Niche media assets. Build a publication in a high-value vertical (e.g., a news site for wealth management), then interview professionals in the space. Skills as IP

Every time a build succeeds, the operator encodes the process into a reusable skill — a portable instruction set that turns Claude into a specialist for that task. The invoicing automation becomes a skill; the website build becomes a skill; the full client onboarding system becomes a skill.

The principle is build once, skillify, deliver forever. By month six the skills folder is worth more than the client list. Each skill is an employee that works free, permanently. This is the concrete mechanism behind "manage leverage, not people" — the operator's IP isn't code (code is generated on demand) but the SOPs, processes, and skill definitions that make generation reliable and repeatable.

This maps directly to the agent harness pattern: the model provides raw capability, but the harness (here, the skill) is what makes it operationally useful. Five-Lane Automation

Machina operationalizes the solo business into five parallel lanes, each run by an AI worker on a schedule: content (research and draft posts), projects (weekly plans, daily standups, status tracking), outreach (prospect research and draft first-touches), finance (invoice drafting and weekly summaries), and ads (offer interpretation, test media plans, campaign builds). The pattern across all five is identical: context first, named deliverables, a cadence, and a gate on anything that touches money or the outside world.

The architecture rests on a strict one agent, one job principle. A single giant assistant with one enormous prompt is the fragility pattern — the builds that hold up assign each specialist its own scope. A research agent only researches, a writer only writes, and a reviewer is never the author (an agent grading its own work approves it every time). Each specialist assembles from four parts: an identity file (who the agent is, its scope, what it must never do — durable, rarely edited), its slice of the shared knowledge base, its memory (what it has learned doing this job, bounded on purpose), and a schedule with a gate (when it wakes and which outputs wait for the operator's yes). Keeping identity separate from memory is critical — the identity file is stable so a passing fact can never rewrite who the agent is, while memory is where churn belongs. The 5x Pricing Rule

Ronin proposes a single pricing heuristic: give every client a 5x return on what they pay. Save them $10K/month, charge $2K/month. The math must be undeniable enough that the client re-does it every month and re-decides to stay.

Three pricing structures in order of upside:

  1. Result-based (~20% of gross profit). Highest ceiling, scales infinitely with the client. Requires trackable attribution. One result-based client can produce six figures of lifetime value where a flat retainer would have made $12K. When value is untrackable (a support widget), fall back to per-unit pricing (~$1 per conversation).

  2. Upfront + recurring (the default). Example: $2K upfront plus $500/month. The upfront creates commitment — clients who pay nothing ghost. Ten clients on this structure produce a $5K/month baseline before any new sales.

  3. Usage tiers. Like software pricing: 100 / 1,000 / 5,000 calls with custom above. Protects against the $500/month client who turns out to do 10,000 calls.

The presentation rule: one price, not a menu of line items. Bundle software costs into the price 99% of the time. And never sell "AI" — sell more money, more time, and fewer employees doing boring work.

Proof-First Acquisition

Ronin describes a two-machine client acquisition system designed for operators starting from zero reputation:

Machine 1: Personal brand (active). The operator builds real demos for businesses that haven't asked — a premium website for a local roofer, a missed-call textback automation, a review-collection flow — then posts every build as evidence. Each build becomes three to five posts: a 60-second screen recording, a before/after shot, a numbers breakdown. The content is proof, not thought leadership. Lead magnets (template packs, free audits, calculators) convert views into DMs, and the "demo-first close" hands the prospect a finished product where the only remaining step is the price tag.

Machine 2: Cold email (passive). The Solo Operator Ceiling

A staffed agency at the same $40k MRR keeps maybe $10–12k after payroll and overhead; the solo operator keeps $37k+ because the production layer — the labor of building automations, writing code, generating content, wiring integrations — runs on AI at commodity token prices.

The four-stage pipeline:

  1. Intake (human, ~10 min) — translate the client request into a clear spec. This is judgment work and stays human.
  2. Production (AI) — the spec goes to the model stack. Code, automation logic, content, configs. The stage that used to require a team of juniors.
  3. QA (human, ~15–20 min) — review output against spec. Reviewing finished work is roughly 10x faster than producing it, which is why one person can carry the load of five.
  4. Handoff (mostly automated) — deploy, document, notify client. Templated and scripted.

The two human-intensive stages (intake and QA) are the fast ones. The slow, labor-heavy stage in the middle is the one removed from the operator entirely.

Model routing as org chart. Not everything runs on the same model. The honest ceiling: even with production automated, QA capacity is the binding constraint. One person can meaningfully quality-check work for roughly 14 clients before quality slips. Beyond that, the likely move is raising prices and capping client count — or making the first hire a QA reviewer, not a producer, because production is the solved problem.

The Production Gap

AI compressed "idea to demo" from months to a weekend but did nothing to compress "demo to production" — and it made the gap invisible, because the demo looks finished. Code that runs and code that survives contact with strangers are different products, and nearly every public solo-builder failure lives in that gap.

The cautionary cases are consistent. All three desks converge on a single daily brief: shipped, broke, waiting-on-you. The apparatus costs $73–120/month at early revenue, $200–500 once the product earns five figures.
